Strong controls. Too much manual work.
The diagnostic identifies manual Excel tracking for imports and Carta Porte, purchase-order cost discrepancies detected after issuance, email-dependent arrival and processing instructions, and duplicate dock inspections and document checks.
The scope covers six inbound processes across China, Lázaro Cárdenas, San Diego, and Mexico City, plus two outbound processes: Liverpool purchase-order administration and domestic customer order processing.
02 / PROPOSED APPROACH
Move validation upstream. Connect the systems.
Supplier-origin validation
The plan proposes reviewing Spanish-language product labels and conducting pre-shipment inspections in China before goods reach Mexican ports. Compliance details and implementation steps are set out in the original Spanish presentation.
Digital inbound workflows
Proposed changes include a shared portal for shipping documents, earlier clearance preparation, an ERP purchasing control for cost discrepancies, automated Carta Porte generation, and a digital work queue between Logistics and the warehouse.
Outbound integration
The plan recommends EDI/ASN integration, direct ingestion of purchase orders, real-time WMS/ERP inventory updates during picking, and digital photographs, signatures, and notifications in place of manual delivery notes.
03 / EXPECTED BENEFITS
Targets for the proposed model.
5–10 hours per person per week: targeted savings from eliminating manual data entry and recurring reporting.
3–5 days of port delay: targeted avoidance through validation and labeling at origin.
100% data integrity: the stated target for ERP/WMS integration and removal of transcription errors.
These are expected benefits in the proposal. The supplied presentation does not report verified post-implementation results.
